Successfully Working with Scrum in Teams

Best practices for productive and happy agile teams

The 3 Scrum Roles

๐Ÿ‘” Product Owner

Responsibility: Maximizing product value

  • โœ… Manages and prioritizes the Product Backlog
  • โœ… Defines user stories and acceptance criteria
  • โœ… Decides on feature scope
  • โœ… Stakeholder communication
  • โŒ Does NOT estimate stories (the team does)

๐ŸŽฏ Scrum Master

Responsibility: Servant leader, removes blockers

  • โœ… Facilitates Scrum ceremonies (Planning, Daily, Retro)
  • โœ… Coaches team in agile methods
  • โœ… Removes impediments (blockers)
  • โœ… Protects team from disruptions
  • โŒ Is NOT a project manager or boss

๐Ÿ’ป Development Team (3-9 people)

Responsibility: Delivers working increments

  • โœ… Cross-functional (all skills in team)
  • โœ… Self-organized (decides "how" themselves)
  • โœ… Estimates user stories (Scrum Poker)
  • โœ… Commits to sprint goals
  • โœ… Developers, testers, designers work together

The 5 Scrum Ceremonies

๐Ÿ“‹

Sprint Planning (4h for 2-week sprint)

Goal: Planning the upcoming sprint

Part 1: What?

  • โ€ข Define sprint goal
  • โ€ข Select stories from backlog
  • โ€ข Scrum Poker for estimates

Part 2: How?

  • โ€ข Break stories into tasks
  • โ€ข Technical discussion
  • โ€ข Capacity check
โ˜€๏ธ

Daily Standup (15 min, every day)

Goal: Synchronization, identify blockers

Each team member answers:

  1. 1๏ธโƒฃ What did I accomplish yesterday?
  2. 2๏ธโƒฃ What am I planning today?
  3. 3๏ธโƒฃ Are there any blockers?

โš ๏ธ No detailed discussions โ€“ "parking lot" for later!

๐ŸŽฌ

Sprint Review (2h for 2-week sprint)

Goal: Demonstration of finished features

  • โœ… Team shows completed user stories
  • โœ… Stakeholders provide feedback
  • โœ… Backlog is adjusted if needed
  • โŒ No PowerPoint โ€“ live demo!
๐Ÿ”„

Sprint Retrospective (1.5h for 2-week sprint)

Goal: Continuous improvement

๐Ÿ˜Š What went well?

Celebrate successes

๐Ÿ˜ž What went poorly?

Identify problems

๐Ÿ’ก What to improve?

Derive action items

๐Ÿ”

Backlog Refinement (10% of sprint time)

Goal: Prepare upcoming stories

  • โœ… Detail stories
  • โœ… Clarify acceptance criteria
  • โœ… Rough estimates
  • โœ… Identify dependencies

Best Practices for Successful Scrum Teams

โœ… Definition of Done (DoD)

Clear checklist when a story is "done":

  • โ€ข Code written & reviewed
  • โ€ข Tests (unit, integration) passed
  • โ€ข Documented
  • โ€ข Deployed & verified

โœ… Sprint Length: 2 Weeks

Optimal for balance between flexibility and planning stability. 1 week = too hectic, 4 weeks = too sluggish.

โœ… Velocity Tracking

Measure completed story points per sprint. After 3-4 sprints velocity stabilizes โ†’ better planning.

โœ… Team Colocation (when possible)

Remote is ok, but dedicated team rooms increase productivity by ~15%. For remote: video-first culture + good tools.

โœ… No Scope Changes During Sprint

Once committed = protected. New requirements go into next sprint. Exception: critical bugs.

โœ… Pair Programming & Code Reviews

Increases code quality, knowledge sharing and reduces bugs by ~60%.

Avoid Common Anti-Patterns

โŒ Scrum as Waterfall with Sprints

Sprint 1 = Design, Sprint 2 = Development, Sprint 3 = Testing โ†’ This is NOT Scrum! Each sprint must deliver a finished increment.

โŒ Product Owner Missing from Planning

Without PO, questions can't be clarified โ†’ wrong implementation. PO presence is mandatory!

โŒ Daily Standups as Status Reports

The daily is for TEAM synchronization, not reporting to the manager.

โŒ Retrospective Without Action Items

"Nice chat, but nothing changes" โ†’ useless. Every retro must produce concrete improvements with owner and deadline.
